Sourcing in China rarely fails because a factory cannot make the product. It fails because the brief that reached the factory was not the brief the brand meant to buy.
What to decide, in order
- Write the brief before the first quote. Commercial target, product requirements, packaging expectations, compliance needs and timing belong in one document. A shortlist compared against three different briefs is not a comparison.
- Separate sample approval from the production release. A sample that passes says the factory understood the brief. It does not say the production run will match it. Name the check that converts a sample into a release decision.
- Keep the numbers in one record. Target cost, quality tolerance and calendar dates change together. When they live in separate threads, the last message wins — and it is usually the one nobody confirmed.

Where the handoff usually breaks
Most sourcing problems surface at the handoff between the commercial decision and the production instruction. If the approved sample, the tolerance and the release criteria are reconstructed from chat history at the moment of shipping, the chain is guessing.

A workable sourcing record answers three questions without a follow-up message: what was approved, who approved it, and what would stop a shipment. Everything else is helpful context.
